Here’s the real story beneath the announcement: Returns aren’t a policy update. They’re a cost center, a data coordination risk, and a logistics wildcard — especially when dropped into the lead-up to 9.9, 11.11, and 12.12. 🇲🇾 Let’s start with Malaysia’s fulfillment reality: - Fragmented last-mile infrastructure - Complex West–East coverage with inconsistent return logistics - Most sellers and 3PLs operate without real-time middleware into TikTok’s backend - Reverse logistics is still largely manual, delayed, and often deprioritized Ask any operator: during mega campaigns, most warehouses are focused on outbound fulfillment and hitting N+2 delivery SLAs. Returns? They go to quarantine piles, often unlabeled, unscanned, and unaccounted for until the campaign dust settles. 💸 Who absorbs the return cost? It’s not TikTok. - Sellers eat the margin - 3PLs handle the confusion - Brands risk inventory write-offs And these return flows? Rarely included in Joint Business Plans or campaign funding discussions. “Smart returns” startups? Plenty pitch “automated workflows” or “frictionless reverse logistics.” But ask this: - “Which SEA 3PLs or WMS systems are they actually integrated with?” The answer: few to none. Because unless you plug into the ops stack — returns remain a manual, offline, cost bleed. Who actually gets this right? Operators like ASICS and Decathlon . - Clear SKU mapping - Barcode-based RMA tracking - Reintegration into inventory in <48h No press releases—just operational clarity. 🕒 And the timing here matters: TikTok made this move just before 9.9. Smart — because trust drives GMV. But also risky—because SEA’s logistics networks are already stretched during campaign seasons. One missed SLA can cost a seller their next campaign slot. 1 year and 130k orders into TikTok Shop, here's what I've been surprised to learn. 1. Products must be new, in season or niche: Videos must be interesting or relevant to go viral. Our kids products take off during back to school and NFL in Q4. Out of season they are very slow. New eye catching designs perform better than the best seller we've had for years. We had a Winnie the Pooh design go viral striking a cord with niche Pooh community. 2. TikTok Shop sales haven't meaningfully grown TikTok followers: Simple Modern has only added 25k TikTok follower this past year, selling 130k orders with TikTok Shop. Our TikTok follower count grew less this year than it did the year before we sold on TikTok Shop. Surprising to me considering we've driven 250m+ product impressions. 3. Major halo effect from TikTok to Amazon and Website: When a product has a successful video driving TikTok Shop revenue, the bump on other eComm channels is clear. We've seen instances of more sales driven by TikTok videos on Amazon + DTC than TikTok Shop. Customer trust is higher on Amazon and brand's websites. The real magic is when TikTok videos goose Amazon listing placement permanently. This is a great channel for omni-channel brands. 4. Revenue/video is flat once affiliates have more than 50k followers: Followers: Revenue/video 0-1K: $13 1k-5k: $25 5k-10k: $40 10k-50k: $75 50+: $100 Affiliates with 50k followers have performed the same as 1m follower accounts. We have not engaged multi-million follower accounts with highly engaged audiences (celebrities). 5. 25% of our sales are "Product Card": Product cards sales are from customers finding product pages from search. They don't pay out commission. 6. GMV Max Ads have multiple benefits: The ads will find videos posted by affiliates and boost their reach. It has been an efficient way for us to spend. We also saw a significant increase in sample requests from high quality affiliates when we started spending on GMV Max. 7. Affiliates asking for 4+ samples are taking advantage of you.: We've sent 51 affiliates 4+ samples. Only one generated a sale. 13% of our total samples have been sent to grifters. 🙃 8. TikTok Shop is pushing live video: They've told us the algorithm is favoring live content and they expect it to continue. In China Live videos drive most of the sales, which has pushed the US team to lean in. 9. Brand content is a cheat code: Brands that produce content that generates sales are doing the best. Unfortunately that currently isn't us. Not having to pay affiliate commission is very helpful. Unlike affiliate videos, your own content will grow followers and create a flywheel. ************* TikTok Shop is a uniquely valuable channel since it's also a marketing engine. TikTok Shop isn’t Shopify or Amazon. Different platform. Different buyer behavior. Different rules. These are the most common setup gaps we spot during audits: (IF you fix these, you can print on TikTok Shop) 1️⃣ Bad Product Titles - No brand name in the title, making it hard for customers to recognize who the product is from. - No keywords or descriptive phrasing that help with TikTok search visibility. - Pulled straight from Shopify with internal naming conventions that mean nothing to shoppers. 2️⃣ Weak Product Descriptions - Long-winded website copy that doesn’t match TikTok’s fast-paced shopping experience. - No mention of key benefits or product USPs that actually drive impulse buys. - Missing urgency, social proof, or TikTok-specific language that speaks to platform users. 3️⃣ Empty Brand Profile - No pinned videos featuring bestsellers or customer reactions. - Outdated content or, worse, no content at all. - No social proof that builds trust when shoppers click through to the profile. 4️⃣ Unoptimized Storefront - Missing key images (especially lifestyle shots that show the product in use) - Poor formatting or leftover copy from website listings - No clear visual flow to guide customers through the catalog 5️⃣ No Customer Service Setup - Live chat not activated, meaning customers with simple pre-purchase questions leave without buying - Slow or no response to incoming DMs - Missed opportunities to turn on-the-fence shoppers into buyers 6️⃣ Logistics Not Ready for Scale - No plan for sudden order spikes after viral moments - Fulfillment delays leading to TikTok Shop violations - Seller score drops that throttle future traffic and hurt sales long-term Getting the basics right on TikTok Shop isn’t complicated, but ignoring them makes it almost impossible to build real momentum.

TikTok is shifting focus from traditional funnels to discovery-driven purchasing, with 91% of EU users discovering new makeup techniques on TikTok. A winning strategy on TikTok hinges on two elements. First, deep integration with the creator economy is non-negotiable. The collaboration between influencer Mikayla Nogueira and E.l.f. Beauty, which sold 15,000 units of a lipstick in one day, proves the potent conversion power of authentic partnerships. This creates a halo effect, boosting brand visibility across all retail channels. Second, brands must adopt TikTok's native AI tools, such as its Smart+ campaign manager, which delivers a 36% performance lift over manual operations. Executives should treat TikTok Shop not as an experiment, but as a core component of a modern commercial strategy, however given platform volatility, a diversified channel strategy remains essential.

Everyone is talking about TikTok Shop becoming one of the world’s largest retailers by 2030. That projection is impressive. Yet the ranking is not the real story. The real story is structural, we are watching the convergence of media, marketplace, together with manufacturing into a single operating system. For the past 20 years, ecommerce has largely been intent driven. Consumers searched, platforms fulfilled. Amazon won because it captured demand. TikTok Shop is different. It manufactures demand at scale. This is the first major retail platform built on an algorithm that prioritizes attention velocity over keyword intent. Products do not win because someone searched for them. They win because the content triggers curiosity, social proof, together with impulse in seconds. That shift has serious implications. 1. Demand creation is becoming embedded in the transaction layer. Marketing is no longer upstream from commerce, it is commerce. The same piece of content can entertain, educate, convert, as well as retarget in one loop. 2. Brand equity is being rebuilt around creators, not storefronts. Traditional retail rewarded distribution power. Early ecommerce rewarded performance marketing sophistication. TikTok Shop rewards creative agility along with creator partnerships. Influencers are no longer just awareness channels, they are distributed sales forces with algorithmic amplification. 3. Speed is replacing scale as the competitive advantage. The brands winning on TikTok Shop are not always the biggest. They are the fastest at iterating creatives, adapting to trends, optimizing affiliates, in addition to managing inventory in real time. Supply chains are now reacting to viral moments. 4. Retail shelf space has become algorithmic. In physical retail, you fought for placement. On Amazon, you fought for search ranking. On TikTok Shop, you fight for attention density as well as watch time. That is a fundamentally different competitive battlefield. If ByteDance ultimately becomes a top global retailer, it will not just be because of transaction volume. It will be because it solved something bigger, how to compress entertainment, influence, community, together with checkout into one seamless behavior. We may look back at this moment the way we look at the early days of Amazon Prime, not just as growth, rather as a rewiring of consumer expectations. The question for brands is not Should we sell on TikTok Shop. It is, are we structured internally to operate in a content native commerce environment. Because this is not just another sales channel. I analyzed 20 UK brands on TikTok Shop this week. Recognizable brands. Real budgets. Loyal customers. All struggling. Here is what every single one had in common. Zero live streams. Not one brand had done a single live stream. Live commerce drives up to 50% of top UK TikTok Shop revenue. All 20 left it completely untouched. Delivery rates below 70%. Since April 6th 2026 TikTok restarted dispatch rate enforcement. Brands below threshold get algorithmically suppressed. Their creators keep posting. Their shop gets buried. Nobody told them. Shop ratings below 4.0. TikTok deprioritises shops under 4.0. Several of these brands have had 3.5 ratings for 3 years. 3 years of suppressed reach. 3 years of lost revenue. Here is what surprised me most. These brands are not failing because of bad products. They are failing because nobody told them the truth. Their agencies showed them views and follower counts. TikTok Shop launches in the Netherlands on June 15. 6 things every merchant signing up should know first (and why revenue isn't one of them): For context: TikTok Shop has been live in Germany since 2025, bringing in more than €700 million a year. Around 15% of the country's 27 million monthly users now buy products inside the app. The same shopping flow opens to 7.5 million Dutch users on June 15, with TikTok taking a 7-9% cut of every sale. Here are 6 things from the data and TikTok's own policy: 1. One-tap livestream buys draw more disputes than webshop buys. One tap between scrolling and confirmed purchase creates buyer's remorse the next morning that slower buying flows don't. The merchant eats that volume. 2. The dispute curve is the only signal that carries over from Germany to the Netherlands. The revenue number doesn't tell you what landed on the merchant side; the chargeback rate does. If TikTok won't share it, that's the answer. 3. Refunds leave the merchant's account before anyone checks the return. On most platforms, the merchant refunds the moment the customer announces a return, before anyone checks whether the product came back, or came back in the state it left. 4. TikTok's cut doesn't change. The chargeback cost does. The platform keeps its share whether a dispute wins or loses, while the merchant takes the swing. 5. Fighting a dispute takes data the checkout flow may not give you. Visa's Compelling Evidence 3.0 needs device fingerprinting, IP history, and a matching earlier transaction to count as a defense. If TikTok Shop doesn't produce that data, the merchant loses disputes by default. 6. The customer can file twice. The seller has 48 hours to defend each time. TikTok's published policy lets a customer file up to 2 dispute requests per product per transaction, within 30 days of delivery. Each request gives the seller a new 48-hour window to send documents. If the seller misses the window or loses both, the seller's payment provider pulls the refund automatically. Revenue is the easy number. The six above set what's left after the launch year.
