I failed at business until I understood this: You’ll always be the bottleneck until you make yourself unnecessary. I used to work 16 hour days. It was ruining my health. My business plateaued, and I even lost friends. Until a mentor helped install one simple system that changed my mindset and gave me 20+ hours / week back. I used to think more time working = more success. But this new system showed me the real formula for growth: Right work + Right Team = Freedom Here’s the system I used to implement that formula and remove myself from operations in just 90 days. It seems overly simple, and almost no one does it. But if you follow these steps you’ll cut your work hours in half. #1 - Audit your time. The reason I couldn’t scale was because I didn’t know where my time was truly going. Bookkeeping, chasing payments, writing proposals – all things I THOUGHT I had to do myself. But you can’t fix what you can’t see. Getting clarity on where I was actually spending my time was the first step. Break your day into 15-minute blocks. Track EVERYTHING. Do this for 2 months. Be relentless with it. When I did this it revealed that I spent 40% of my week on work that drained me. Even crazier - these were tasks that others could do at least 80% as well as I could. That’s where I started removing myself first. #2 - Eliminate the unessential This step gave me 15% of my time back instantaneously. If it doesn’t drive revenue or give you more energy → cut it. Low value meetings. Prospects who never convert. Tasks that don’t move the needle. Be ruthless. If you’re not sure what is essential – try unplugging everything from the wall and see what breaks. #3 - Automate anything that repeats We live in a time where you can automate most things with the right tool. If you can imagine it – it probably already exists. Here’s the tools I use for posting, email followup, lead research, etc.: - Hyperfury for X - Chat GPT for strategy - TextExpander for typing - Claude for content ideas My team runs operations. I run the future. #3 - Delegate what drains you Anything you’re doing, someone else can do at least 80% as well. But they need the right systems to succeed. Give your team a single source of truth for how everything works in your business. Include loom videos that show your thinking process. Teach your team how your brain works. Yes, it will take time at first. But it will save you months of confusion and errors. Those 3 steps took me from 16-hour days, to a calm company that runs without me. This system works. The Analyst Daily Setup Ritual That Saves Hours of Stress I keep seeing this with junior analysts. They start the day by opening random files, reply to a few messages, jump into whatever feels urgent, and by late afternoon they wonder where the whole day disappeared. Most of the stress comes from starting without a plan, not from the actual work. A simple five minute ritual, done at the start of the day, can steady everything. (I still follow my own version) 1. Begin with your calendar Do not touch email first. Look at your calendar. You need to know what your day already looks like. Meetings, deadlines, review calls. It helps you understand where your real working time sits. 2. Open the three Excel files that matter today Not all the files lying somewhere in your downloads. Just the three that will genuinely move your work forward in the next few hours. Once they are open, your mind stops wandering. 3. Skim your notes from yesterday This step looks small, but it saves the most time. Check what was pending, what you learnt, what needed a second look. You pick up the thread instantly instead of spending twenty minutes figuring out where you left off. 4. Write down today’s tasks in order of priority Do not write a long poem. Just a short, honest list. Keep the top two tasks non negotiable, the rest flexible. When your energy dips later in the day, this list will quietly guide you back without forcing you to overthink. 5. Choose one task to finish before lunch Keep it simple. Maybe it is fixing formats, cleaning a tab, updating a slide. Completing one thing early gives you a sense of momentum that carries through the day. 6. Close one tab you do not need This sounds funny, but try it. Analysts keep twenty windows open like a festival. Closing one tab makes everything feel calmer. This whole ritual takes five minutes and feels almost too basic, but the difference it makes is real. I haven't read my emails in 3 years. That's when I hired my first Executive Assistant and completely changed how I operate. That single hire freed up 25+ hours weekly. Here's the system we use (so you can replicate it for yourself): Step 1: Master the twice-daily inbox protocol Goal: Inbox zero by 10 AM and 4 PM every day. • We sort every email into 4 buckets: "Action needed," "Review required," "Waiting on response," "Archive" • The EA handles 80% immediately with templates: "This is [Name], Dan's assistant. I got your email before he did and thought you'd appreciate a speedy reply..." • They flag only emails that need strategic thinking (usually 3-5 daily) • Everything else gets archived with proper labels (Receipts, Newsletters, Investment, etc.) Step 2: Build the 10-minute daily sync agenda This eliminates random interruptions all day. • Yesterday's meeting action items and follow-ups • Today's calendar review with missing details filled in • Emails flagged that need my input (pre-sorted and prioritized) • Current projects requiring decisions (with 3 solution options each) • Tomorrow's priority planning Same agenda every single day. Takes exactly 10 minutes. Step 3: Create the perfect calendar system Every meeting gets color-coded and audited. • Red: Client work (never moved) • Yellow: Team meetings (flexible timing) • Blue: Protected time blocks (workouts, family, deep work) • Green: Travel and logistics Plus every invite requires: clear agenda, contact phone numbers, 20-minute default timing. Step 4: Create meeting preparation standards Walk into every conversation fully briefed. • Background research on all attendees • Previous conversation history and notes • Relevant documents organized and accessible • Clear agenda with desired outcomes defined • Contact information for backup communication Never get caught off guard again. Over the years, I've tested many productivity methods and condensed the most effective ones into a simple, actionable Productivity Cheat Sheet. Here's how it works: 𝟭. 𝗚𝗲𝘁 𝗼𝗿𝗴𝗮𝗻𝗶𝘇𝗲𝗱: Write down every task that comes to mind using Todo Lists, and process them with Getting Things Done (GTD) ✅. GTD is a method that helps you capture everything in a trusted system, clarify your actions, and regularly review your commitments. 𝟮. 𝗣𝗿𝗶𝗼𝗿𝗶𝘁𝗶𝘇𝗲 𝗰𝗹𝗲𝗮𝗿𝗹𝘆: Use the Eisenhower Matrix ⚖️ to sort tasks into four categories: urgent and important, important but not urgent, urgent but not important, and neither. Focus on what truly matters. 𝟯. 𝗦𝗰𝗵𝗲𝗱𝘂𝗹𝗲 𝗲𝗳𝗳𝗲𝗰𝘁𝗶𝘃𝗲𝗹𝘆: Apply the 3/3/3 Rule and Time Blocking 📅. Block out time each day for 3 hours of deep work, 3 shorter tasks, and 3 maintenance activities. This gives structure to your day without overloading it. 𝟰. 𝗧𝗮𝗰𝗸𝗹𝗲 𝗽𝗿𝗼𝗰𝗿𝗮𝘀𝘁𝗶𝗻𝗮𝘁𝗶𝗼𝗻: Use the 2-Minute Rule—if something takes less than 2 minutes, do it now. It helps maintain energy and focus. 𝟳. 𝗠𝗮𝗶𝗻𝘁𝗮𝗶𝗻 𝗯𝗼𝘂𝗻𝗱𝗮𝗿𝗶𝗲𝘀: Set clear start and stop times for work 🚧. Don’t mix work tasks with personal time. Communicate these boundaries to your team or household. 𝟴. 𝗘𝘀𝘁𝗮𝗯𝗹𝗶𝘀𝗵 𝗿𝗼𝘂𝘁𝗶𝗻𝗲𝘀: Build consistent daily and weekly routines 🔄 for planning, execution, and review. Start your day with a morning setup and end it with a quick recap. 𝟵. 𝗖𝗹𝗮𝗿𝗶𝗳𝘆 𝗴𝗼𝗮𝗹𝘀: Define long-term goals 🎯 - what you want to achieve in 1–5 years. Break them into milestones and review them monthly to stay on track. Find your Ikigai! 𝟭𝟬. 𝗔𝗹𝗶𝗴𝗻 𝗲𝘃𝗲𝗿𝘆𝘁𝗵𝗶𝗻𝗴: Make sure your daily actions support your larger goals 🧭. Review your tasks weekly and ask: "Is this moving me closer to what matters?" 𝗕𝗼𝗻𝘂𝘀: 🔹 ✋ Focus on one thing at a time. Multitasking kills efficiency. I took a page out of Ben Franklin's book—his autobiography, to be exact—to plan my week. Every Sunday, I set aside time to map out my week. Set goals. Prioritize tasks. And review my calendar. It's a simple habit, but it makes a big difference. It keeps me focused and ready for whatever comes. And you can do it too. Franklin's approach was simple: two core questions and six time blocks to guide your day. The 2 Core Questions: 1. Morning: What good shall I do this day? 2. Evening: "What good have I done this day? Reflect on these in your journal each day. Or create your own core questions. Here's how he organized his day: Block 1 (5-8 AM): Morning Preparation Reflect and plan. Organize your space. Learn something new. Eat breakfast to fuel your day. Block 2 (8 AM-12 PM): Focused Work Dive into deep work. Tackle your most important tasks first. Block 3 (12-2 PM): Midday Recharge Eat lunch. Take a break. Reset your mind. Block 4 (2-6 PM): Afternoon Work Return to focused work. Tackle critical tasks with fresh energy. Block 5 (6-10 PM): Evening Activities Do something you enjoy. Connect with others. Wind down. Reflect. Block 6 (10 PM-5 AM): Sleep Prioritize sleep. Aim for 7 hours. Franklin's routine may be 300 years old, but it still works today. The key isn't following his schedule perfectly. It's deciding to have a plan. As Benjamin Franklin wisely said: "By failing to prepare, you are preparing to fail." Take a page from his book.
