Let me be clear: Your property management team is the linchpin that can either make or break a real estate investment. Brokers might dazzle you with their presentations, but how many of them stick around a decade later to check the accuracy of their projections? I'd venture to say, not many. That's why your property management team is paramount. But here's the catch: Most investors are clueless when it comes to choosing the right property manager or management team. Drawing from my early career experience in property and asset management, here's what I've got to say: 1. Seek a property management team dedicated solely to property management. There's a sea of brokerages out there with property management divisions, whose primary aim is just to break even or make a modest profit from property management. Their real hope? That they can win your leasing or sales business in the end. 2. Recruit a property management team that treats your property as if they own it. Some firms out there do the bare minimum for minimal pay. If you're hands-on, that might work. But if you want your property to appreciate in value, you need a team that's invested in its growth. The ideal scenario? Link their compensation to the property's success, not just occupancy rates. 3. Choose someone who knows the ins and outs of property management. In today's real estate market, struggling brokers often add property management to make a quick buck. They might not have a clue about effectively running a property. Just because they can lease it out doesn't mean they can manage it. Look for a firm with someone sporting years of experience, education, and credentials like the Certified Property Manager (CPM®) from @The Institute of Real Estate Management. Seek out certifications and designations that are grounded in real-world experience. 4. Opt for expertise in your property type. Different property types come with different needs and expectations. What flies in the industrial sector may not work in multifamily. If you want your property to be managed to its fullest potential, you need someone who's an expert in the nitty-gritty specifics. Use Connection Pooling Avoid opening a new database connection for every request. By reusing existing connections through pooling, you reduce overhead and improve scalability. 3. Eliminate the N+1 Query Problem Prevent repetitive database calls inside loops. Use eager loading or optimized join queries to retrieve all required data in a single operation. 4. The CTO of a scale-up recently called me to optimize the performance of their real estate data scraping system. The product scrapes tens of thousand real estates offers daily. It extracts essential information for actors in the real estate industry. Today, the scrapping feature handles: * 100+ distinct entities, such as number of rooms, phone number, etc... * 80 000 to 160 000 documents a day, * Requires extremely fresh data (<5 minutes) Gemini-1.5-Flash is used, but shows poor performances: * Bloated instruction prompt of ~3000 tokens * Would cost 900$ to 1800$ a month based on the number of requests per day, * Hallucinations, even with the fine-tuning service, * No benchmark to compare the performances. Here's the path I proposed: ✔️ Understand the data Not all details are entities: some of them seems to be Document Classification-like instead of clear entities, such as the presence of a swimming pool. Thus, we need to develop 2 systems: a Name Entity Recognition & Multi-Class Document Classification. ✔️ Create a benchmark You improve what you measure. By creating a benchmark, we can estimate the performance of the existing or any new solutions. ✔️ Synthetic data generation + Annotation campaign Using existing LLMs such as Gemini-2.0-Flash, we can already extract details and generate pleasant set of labeled data for the fine-tuning process. To improve the quality of the training dataset, we'll manage an annotation campaign using annotation tools such as Argilla. The annotation can be done within the company, or out-sourced to fasten the process. ✔️ Models training We need to train two models: * A multi-class document classifier. This can be achieved with various Machine Learning models, such as Random Forest, Multinomial Naive Bayes, which are lightweight; or a deep learning approach using BERT-like models. * A token classification model. Often, BERT-like approaches perform better than BOW/TFIDF approaches. ✔️ Deployment and serving Since the data needs to be fresh (<5 min), we'll go with Real-Time Inference deployment, that serves models on one or several nodes running continuously. By using optimization techniques, we can diminish drastically the latency, while keeping the cost low: The optimization can be: * Dynamic batching to process requests by batch instead of one-at-a-time, * Serving libraries such as Nvidia Triton or BentoML integrate this feature natively, in addition of others. They can be easily be deployed in a Kubernetes cluster, * CPUs designed for high-performances, which are more cost-efficient than GPUs, * Quantization, to reduce the model weights and accelerate inferences. The project would take 3 to 6 months. At the end, the CTO will have: * A solution adapted to his use-case and data, * The complete control over the infrastructure, * Better performance than external LLMs, * A bill that is under control. What If Every Real Estate Document Was Verifiable by Design? One of our latest papers, produced with INESC-ID under BLOCKCHAIN.PT, applies this idea to a very concrete problem: Real estate transactions. Buying, selling or renting property is still slow, opaque and fragmented. A single transaction may take weeks or months and usually involves: - Buyers and sellers - Real estate agents - Notaries and legal professionals - Banks and financial institutions - Government and Regulatory authorities - Surveyors, inspectors and insurance providers Each participant brings documents in different formats: paper, PDFs, scans, emails, etc. Each institution verifies the same information again and again. Manual verification is slow, expensive and full of friction. Proving authenticity and integrity at scale is even harder. On top of that, GDPR and AML rules add another layer of operational and legal complexity. Our proposal A system that uses Optical Character Recognition (OCR), Natural Language Processing (NLP) and Verifiable Credentials (VCs) to create a real “trust layer” for real estate. In practice, the solution: Converts heterogeneous documents into standardised Verifiable Credentials Automates data extraction and comparison to detect inconsistencies and potential fraud. Records proofs on blockchain as a decentralised trust layer, to reinforce transparency and integrity. A prototype already exists with: (i) A backend for credential issuance and lifecycle management (ii) A frontend that supports issuer, holder and verifier roles (iii) An extraction pipeline based on OCR and an NLP model fine-tuned on synthetic real estate datasets This is a solution designed and thought by Unlockit and Henrique as a concrete proposal for: IMPIC | Instituto dos Mercados Públicos do Imobiliário e da Construção, IP. The objective is not to replace everything overnight or to force every entity to issue VCs from day one. The objective is to change how we aggregate and manage housing information: 1. More privacy for citizens 2. More efficiency for professionals and institutions 3.
